When Should a Brand Bring Amazon In-House?
Bringing Amazon in-house is not a graduation ceremony. It is an operating decision.
The right question is not whether an agency is “good” or “bad.” It is whether the brand has reached the point where Amazon decisions need to sit closer to product, inventory, finance, and leadership than an outside operating model can reasonably provide.
In-housing tends to work when three things are true. The brand has enough volume and complexity to justify direct ownership. Someone internally can own the daily cadence. And leadership is willing to give that person access to the commercial decisions that actually shape Amazon performance.
It does not work when the change is treated as a cost-cutting exercise with no operating plan. Removing an agency without clear ownership, reporting, inventory coordination, and escalation paths simply moves the risk inside.
The strongest transitions keep what is useful, document what matters, and build the internal decision system before the external relationship ends. The goal is not to have fewer people in the room. It is to make the right people accountable for the right decisions.
